坐上駕駛座，聲控叫出擬人化助理小精靈告知目的地，就能放心踩下油門，接著登場的阿拉丁會指示哪裡該轉彎、提醒車距，車速、道路速限會直接顯示在擋風玻璃上，讓駕駛人不用再分神，忙著低頭看儀表板、中控台，專心享受奔馳的自由感。這一切能成真，靠的就是怡利電生產的抬頭顯示器（HUD）。

過去，這是專屬於戰鬥機駕駛的特權，但隨著技術突破，此體驗已在豪車上行之有年，並慢慢向下滲透到一般車款中。

近年，怡利電在中國市場異軍突起，在傳統由日本精機、電裝（Denso），德國博世（Bosch）、大陸集團（Continental）等國際大廠主導的抬頭顯示器戰場，擠進前3名，僅次於電裝、中國華陽集團。不僅讓該公司3年股價翻5倍，去年營收更寫下歷史次高。

風暴》面臨砍單、逾10億賠償

這背後，是一場長達7年的轉型大計。但，怡利電的挑戰，比起一般企業更痛苦、更驚險，因為轉型故事的起點，是一場可能摧毀這間公司的品質風暴。

「我們可能要過那種窮人的日子了。」2015年的晚夏，下班回到家的怡利電董事長陳錫勳對妻小這麼說。

很難想像，好不容易在車載影音導航系統上站穩腳步、獲日本豐田、本田青睞，2014年才創下史上最佳營收、最高EPS的怡利電，會走到這步田地。

2015年年中，怡利電陸續接獲多家客戶反映產品失效，連環爆代表並非個案，這把火就這樣燒出員工口中的「PCB（電路板）災難」。

當時，怡利電絕大多數的產品，搭載同供應商生產的電路板，使用的是當年相對先進、工藝複雜的8層板，但沒想到，供應商更改製程卻沒有告知，造成重大的隱藏瑕疵，殺得他們措手不及。

「有些化學藥劑沒洗掉，殘留在PCB上，就這樣慢慢腐蝕銅箔，造成短路。」陳錫勳解釋。因此爆出問題的時間點，有的快、有的慢，當車子已經賣到全世界，系統又裝在車上，該怎麼辦？何時會發生問題也不知道。若想求償，得召回全部的不良品，一一送檢，證明原因出在零件上，但這做法成本更高，還涉及車廠客戶的意願，換言之，訴訟上舉證困難。

「 PCB事件衝擊之大，等於公司具備了充足的倒閉風險。」他說。

當時，怡利電面對的情況是，第一，占營收7成的訂單斷崖式下滑；第二，不僅廠內一大堆庫存，全部變成廢物，還得低聲下氣拜託上游供應商，試圖取消尚未出貨的訂單；第三，可觀的賠償金，「如果賣出去是價值一萬塊，大約要賠4到5倍。」總金額高達十幾億，甚至超越怡利電的實收資本額。

「你怎麼還在這公司？這艘船都已經快要沉了。」這是來自豐田、本田合作窗口，對怡利電行銷處副總經理吳睿陞說過的話。當時，他已進入公司15年，從最基層的小業務，一路做到行銷二處處長，負責整個亞太區業務。

事件爆發後，怡利電時任行銷業務副總出走，吳睿陞卻沒有跳船，固然有性格上的念情，但光靠飲水思源的心不夠，他看見的是，公司營運快滅頂，但鬥志卻不滅。

改革》推行「第一次就做對」

陳錫勳不甘讓一手創立，挺過30年的公司就這樣被掃出市場，他不浪費時間怨天尤人，因為要活下來，決策得快。

第1步，他要求簡化PCB規格，選更穩定的技術，來降低風險；第2步，改變商業模式、接單策略。過去，怡利電耕耘的就是直接與車廠合作的前裝（OE）市場，但分到的卻是特仕車，所謂特仕車，指的是當車廠車子賣不動時，會添加一些加值產品、服務，以利銷售。

此類生意的促銷本質，讓訂單沒有可預測性，客戶一下單就是急單，要求3個月、半年內開發完成，讓採購計畫也難以執行，車廠可能加裝個1、2年，又決定不裝了。

這次，他的目標很清晰，公司要做正規的前裝生意，要從設計開發（design-in）階段開始贏得車廠的心，讓怡利電產品跟著新車一起上路，這類的產品生命週期，至少有5年到7年，同時還能掌握總量與出貨時程，減少不必要的庫存浪費。

第3步，推行「第一次就做對」運動，做最難的企業文化改造。從品質跌倒，就要從品質站起來，陳錫勳要利用危機，把公司的五臟六腑全換新。

第一次就做對，基本精神是要通過嚴謹、綿密的事前計畫，來減少浪費、避免重工。一個好計畫，包含清楚的任務目標、期限、可能遇到的風險與困難、因應對策。接著是執行，最後是回頭檢視，反覆驗證，只為讓下次計畫能更完善。說來容易，但人的惰性很難扭轉。

與車廠共同開發，是一連串相互配合的過程，因為每個協力廠商的設計，都牽一髮動全身。「工程師常常做的根本不是車廠要的東西，（出現）幾次，客戶就會直接抱怨到我這。」陳錫勳說，第一次就做對，也是在訓練員工，凡事都要問清楚，沒有模糊空間。

一個產品設計案，與車廠往來溝通的文件，可以從地上一路疊到天花板。剛開始推，員工叫苦連天，甚至有人提議設專責部門來「寫報告」，好讓研發人員專注研發，馬上被他打槍，「就是要工程師詳細思考車廠每個要求的意義，找人代筆，做了等於沒做，是雙向浪費！」

在客戶的要求下，工程師很快就適應，但要把此觀念拓展到車廠之外，陳錫勳得更用心。

甚至，怡利電自建了一套管制系統，員工每天都要填寫工作紀錄與明日計畫，哪些時間用在專案？投入學習或管理工作的時間又有多少，讓他們通過反覆操練，內化成習慣。

寫週報都有員工哀哀叫了，何況日誌？「我不怕反彈，我怕的是敷衍。」陳錫勳開玩笑說，基層員工倒也不敢反彈，因為自己很兇，最難改變的，是一路相伴公司成長的老幹部，「我說，我每天找秘書盯你，看看你什麼時候才能夠改變你自己。」任何因計畫不確實產生的浪費，他一定追究到底。

復活》新技術敲開中國市場

怡利電總管理處副總經理柯茂全形容，陳錫勳的兇是表象，做車廠生意，嚴謹是必要條件，他花更多心力，向主管、員工談「為什麼？」

「我的方法就是，不停的哀嚎、不停的講。」陳錫勳說，為了展現決心，自己會寫感性文章，貼在內部的Line群組，讓員工知道自己的苦心，「我會故意切一塊、一塊，怕他們讀起來太多了，吃不進去。」

人的觀念轉變，無法一步到位，就像要贏回車廠信任，怡利電也只能一步一步來。

怡利電的抬頭顯示器，從奧迪A6的後裝版開始練功。這個生意沒讓它賺到錢，因為拆開儀表板的成本比產品售價還高，卻讓它贏得了進口車的實績。接著，它抓緊機會，切入中國豪車一汽紅旗體系，這個中國國家主席習近平出訪各國的指定座車品牌，順勢敲開更多中國車廠大門。

轉骨有成的怡利電，毛利率4年成長逾10個百分點，去年前3季EPS，是前年全年的2倍多。一位本土投顧研究員表示，抬頭顯示器目前滲透率仍低，若一般車把這個變成標配，成長潛力驚人，擁有技術與實績的怡利電將受惠。但導入速度、規模取決於車廠，它能否走出中國市場，也值得觀察。

同業對怡利電的評價是「很敢創新」。從錄影帶迴帶機起家，轉到車用手持聽筒，再發展出影音導航系統，到現在的抬頭顯示器，怡利電的產品越做越難，系統複雜度也越來越高。

沒有創新就沒有未來。怡利電用成績單告訴我們，面對危機時，一定要有所行動，做的產品或許得一直變，犯錯也在所難免，但絕不能原地踏步，危難中的磨練，才是讓人浴火重生的契機。

國內車用電子影音多媒體系統廠怡利電（2497），將擴大車用市場布局與深化客戶合作關係，怡利電表示，今年持續推展「3D擴增實境抬頭顯示器」（3D AR HUD），配合大陸車市回溫，希望擴大市場布局。法人預估怡利電下半年合併營收可持續增溫，較上半年成長10％。

至於車用的虛擬行動秘書（VPA）產品發展，怡利電說，隨著自駕車的成熟，智慧助理的人機交互裝置，將成為提供全面行車資訊與控制的唯一埠（即端點），其產品發展歷程，可從早期的聲控階段、視覺化階段、應用整合階段到全服務階段，未來VPA可一手搞定。

怡利電旗下共有三個工廠，包括台灣廠、江蘇廠及泰國廠，其中，台灣廠及泰國廠主要生產先進駕駛輔助系統（ADAS），及車載主機；而江蘇廠主要生產HUD產品。

以怡利電今年前七月集團產品類別營收成長率來看，HUD年增18％、ADAS年增40％、車載主機年增126％，及其他產品營收年增46％。

另以怡利電今年前七月產品營收占比來看，怡利電的HUD為33％，低於去年同期41％；ADAS為31％，低於去年同期的32％，車載主機26％高於去年同期的17％，其他產品營收占比均維持10％不變。

怡利電說，2020至2025年主攻裸視3D技術，目前主要市場主流產品為「前檔風玻璃抬頭顯示器（WHUD），將會被AR HUD取代；同樣地，3D AR HUD將逐步取代目前市場上的2D AR HUD。而新產品的優點，主要是體積小、成像距離可變動調節，及精準對位。

法人表示，怡利電目前主要產品的HUD及ADAS產品成長性強，配合大陸車市下半年銷售量回升，業績成長性看好，評價面則未明顯偏低，因此給予怡利電「中性偏正向」看法。

在產品毛利率部分，怡利電HUD產品毛利率最高，目前HUD產品主力在大陸市場，主力客戶為一汽紅旗、吉利汽車、恆大新能源車、東南汽車，未來客戶目標，還會新增大陸自主品牌及新能源車系客戶。至於產品毛利率次高產品，分別為ADAS產品及車載主機等。

怡利電表示，受到上海封城影響，大陸車市上半年營運有點影響，但在大陸政府推出購置稅減半政策，及新能源車下鄉後，大陸車市今年6～7月銷售已顯著回溫，有利於下半年汽車零組件廠的營運。

未來汽車產業的發展，智慧電子科技的整合才是靈魂，過去車廠全力提升引擎科技的時代已經退位！這是怡利電子董事長陳錫勳接受媒體專訪時說的一段話。

的確，發展百年的汽車產業，正隨著科技的進步迎來史上最大的變革，其中，電動化、智能化、網聯化和共享化，將是汽車產業變革的四大趨勢，而怡利電子正在這條「汽車產業創新之路」扮演重要的角色。

這家成立於1983年的車用電子指標大廠，原只是彰化一家生產錄影帶迴帶機的地方型企業，後來陸續切入錄影帶大小帶轉換裝置、行動電話振動器、車用電話免持話筒等產品；如果要追溯該公司稱霸車用影音娛樂系統的發展史，就要從免持聽筒攻入車用市場開始談起。

高難度轉型，成功站上產業龍頭

1999年，是怡利電子發展的轉折年。就在這年，該公司正式跨入汽車產業，投入車用影音系統的開發，不到一年的時間，車用免持系統即被正式導入國瑞汽車列為Toyota新車標準配備。而台灣首創的觸控影音導航主機，以及車用倒車鏡頭、後座影音系統、TPMS胎壓偵測系統、反射式HUD抬頭顯示器、先進行車輔助系統（ADAS）、車聯網多媒體導航主機（I.O.V）等產品陸續問世，終而成為我國車用娛樂系統的龍頭。

董事長陳錫勳表示，當初轉型鎖定以生產車用相關電子產品，主要是進入障礙高，且汽車廠與相關協力廠多自我「封閉」為一個團體，外人很難打入，加上產品具備少量多樣特性，須依照不同車種規格、國家安規製造適合的產品，是個知易行難、進入障礙很高的產業。在車用電子蓬勃的今天，當初該公司切入車用電子產業，不得不說是一項頗具遠見的決定。

陳錫勳說，消費者如果細心觀察，應能發現最近這幾年的汽車廣告已不再強力訴求引擎馬力或動力科技，強調的反而是智慧影音與電子安全等功能。因此，包括語音辨識、高精度定位、擴增實境導航系統、人臉偵測、道路／物件感知及辨識等，都是消費者特別重視的配備，而由這些配備整合而成的智慧座艙，也的確能提供駕駛員更直覺式、全安的操控，逐漸成為新車的標準配備。

專注智慧化，引領趨勢艈向藍海

副董事長陳錫堯也表示，汽車產業電動化與智慧化的趨勢銳不可擋，怡利未來將更專注智慧車輛先進顯示技術的研發。他說，基於駕駛安全考量，車輛信息顯示方式逐漸由車內儀表台轉移到前擋玻璃，傳統抬頭顯示器WHUD就在這樣的需求下被研發出來。

他指出，傳統抬頭顯示器WHUD將畫面顯示在車前2米位置，而AR HUD則達車前10米遠，但不論WHUD或AR HUD，均有體積大、視覺距離不足的缺點，該公司獲得2022台灣精品獎的3D AR HUD(3D擴增實境抬頭顯示器)，則具有體積小、視覺距離最遠達車前200米，並可動態變化，滿足開車實際的距離需求。

怡利電子近來被冠上汽車元宇宙概念股，2021年底股價重返歷史新高，背後最大功臣，就是來自其引入AR（擴增實境）技術的HUD（抬頭顯示器）產品線，也就是現在頗負盛名的AR-HUD擴增實境抬頭顯示器。

兼任發言人的副總理柯茂全說，近年汽車電動化及自動駕駛在產業間掀起浪潮，透過電動車智慧化落實「零傷亡」願景成為不可逆的趨勢。為達此目標，除了政府將將胎壓偵測、盲點偵測列為新車標準配備，配置高效能、高可靠度的先進駕駛輔助系統等技術，也成為車商吸引消費者青睞的廣告重點。

抬頭顯示器，智慧輔助安全駕駛

他表示，怡利電子近年來逐步轉型，漸漸以高毛利HUD抬頭顯示器、ADAS先進駕駛輔助系統為主，車用主機為輔，作為主要核心發展方向。目前HUD主要出貨給中國地區客戶，如吉利、幾何、一汽紅旗等，並積極與Tier 1國際大廠競爭角逐，2021年產品組合為抬頭顯示器40%、ADAS 29%及車用主機17%。

柯茂全強調，「智慧車輛也離不開智慧顯示」，現今駕駛安全技術已逐步結合人工智慧AI，3D AR HUD突破傳統2D技術限制，以最小的體積來實現裸視3D、超廣角FOV、超遠VID，並可穿透前方物體達到實際距離與路況完美結合，提供直覺式精準的交通指引效果。

怡利獨創的3D顯示技術搭配市場主流的AR（擴增實境）功能，將所顯示行車資訊的文字、圖像等輪廓加深，使駕駛者在濃霧或下雪等行車視線差的狀況下，透過地圖及定位系統的演算，創造更加立體的影像投射並標出正確行車路線，幫助駕駛者更安全開車。

想像一下，當你坐進駕駛座後，擋風玻璃上不只顯示行車資訊，畫面中還會跳出虛擬助手，指示前進方向、路口號誌變化，甚至提醒有行人、有障礙物、或者有其他車輛接近。這種虛、實整合的駕駛感受，就好比元宇宙概念，使用具備AR技術的HUD將虛擬的物體疊加在真實的路況上，而這也是該公司3D AR HUD要達成的目標。

客製化產品，滿足多樣領域需求

柯茂全並強調，怡利以每年營業額的5至8％投入研發，有近200位研發工程師，投入大量資源並進行產品與模具開發。目前怡利研發的產品已廣泛應用於各個車型的車載影音導航主機、後座娛樂系統、汽車電子模組等原廠供應體系，客製化產品大大滿足客戶多樣領域的需求。

在市場布局方面，柯茂全指出，今年中國大陸蘇州廠抬頭顯示器（HUD）成長可期，在中國大陸3D擴增實境抬頭顯示器（3D RHUD）上半年可開發完成，下半年與客戶接單對應，虛擬行動秘書VPA（Virtual Personal Assistant）產品也在開發中。預估到今年年中，中國大陸產品線包括前擋玻璃抬頭顯示器（WHUD）、2D擴增實境抬頭顯示器（2D AR HUD）、3D AR HUD、VPA可完備，與當地自主品牌和合資品牌車廠量產，開啟新里程碑，預估2023年3D AR HUD產品可望量產出貨。

在台灣和東南亞市場，柯茂全表示，兩地產品以先進駕駛輔助系統（ADAS）和車載主機（infotainment）為主，今年台灣ADAS產品業績可持續成長；在東南亞，怡利電除與當地日系車廠合作，也與電動車客戶接洽，預期泰國廠今年ADAS業績成長大於車載主機。

至於歐美市場，怡利電子主推WHUD、2DAR HUD、3D AR HUD，柯茂全透露，今年可成功切入北美電動車廠，WHUD產品第二季則出貨到北美，並與另一家較大規模北美電動車廠互動；在歐洲與當地品牌車廠合作，預估今年上半年樣機完成。而WHUD產品擴展到東南亞和歐美市場的計畫，預期今年下半年到2023年間就可看到成績。
